In his book, Tameichi Hara describes being beaten almost constantly during his first and second year in the naval academy, both by teachers and older students. They also had to do stupid exercises where they were required to stand in the sun, almost completely still, every Sunday for basically the entire day. He hated it so much that he always made an effort to avoid any sort of physical punishment when he was finally made a destroyer captain, because he didn't want any of his crew to hate him the way that he'd hated his teachers at the academy. I imagine that it was even worse for the IJA officers during their training.

Soldiers at war are always "rapey" to some degree, but the actual frequency of rape depends to a large degree on the officers in charge, what they are personally willing to tolerate, and how hawkish they are about actually enforcing the rules. The reason why Nanking got so out of control is because the officers present didn't even try to stop it, they actively encouraged it. It was like a game to them.

During Hara's third year at the academy, there was a change of leadership that greatly improved the situation, if only temporarily. Kantarō Suzuki was put in charge of the school, and he immediately changed the rules to forbid physical punishment of students, saying that the beatings were making the students like sheep, whereas the school was supposed to be producing lions. However, Suzuki was too good of an officer to be wasted at the academy, and he was soon promoted beyond that position. His reforms didn't survive for very long after his departure. Suzuki later became Prime Minister of Japan during 1945, during which he presided over the final negotiations between Japan and the United States.

No, the military does not want robots. They want soldiers capable of thinking and reacting on their feet. That requires soldiers who have a genuine confidence in their officer corps to lead them to victory that inspires them to go looking for creative ways of helping the war effort. The ethos is that learning to follow orders is the first step on the road to leadership.

Soldiers being lead by fear follow their orders blindly and to the letter for fear of punishment. They'll also be insanely risk-adverse and bureaucratic, for fear of being punished by some officer who's a total control freak and doesn't appreciate when underlings show initiative. Training your soldiers to be cruel doesn't make them better soldiers, it only makes them better at terrorizing civilians, but in the field against other soldiers cruelty is superfluous, and victory comes down to the basics: marksmanship, land nav, and PT.

That's why the Japanese seemed unbeatable when they were repeatedly banzai'ing poorly trained Chinese conscripts and raping Nanking, but when they tried that shit against well trained American G.I.s, the Americans held the line and rolled out the machine guns.

Really, this is nothing new nor unique to any culture. The goal is not only to send solders trained to murder (in many cases, since childhood), but to also instill fear into enemies.
Honestly, murdering and even raping (or at least kidnapping women as prizes) was not just common practice in wars and pillages, but pretty much the understood unwritten rule.
