I feel like they just didn't listen to the mezase tracks or read through the theaters, and just received a summary for most of the characters and otherwise went in blindly with them, only bumping heads at some desk to write the story out and try to conform the characterization to that rather than make the alchemy work properly between the characters and the story.

I forgive most of the anime's flaws since it gave us Asterisk.

Those segments don't usually contain anything substantial though, and more often than not just serve as an introduction to the character's outward personality.
The challenge with the anime was covering a period that pretty much preceded nearly any and all mobage developments for the main cast.

There's some things that are plenty telling in them. The way they greet you or present themselves in general. Someone may say "yahho" instead of konnichiwa or other polite greeting, someone may make a slight remark about their hobby, they may have a certain attitude toward certain things rather than one that matches a group setting, etc.. Pick up on the subtle cues rather than look for a complete story.
