Conceptually, I kind of want humans to look like this:

Elves would be divided between the usual animal-trainer elves and dark elves who live in mountainhomes with metal gear. Both would be fairly high-skill, low numbers.
Dwarves would be medium skill, medium numbers, excellent equipment.
Goblins would be... I don't know, really. Could I get randomly generated "war styles" by playing with the raws enough?

You can get armor exchanging goods with soldiers, buying it at markets, killing bandits and invading armies, tombs, hearths, temples and the underground of a castle. Essentially, armor is everywhere for you to pick up. Unless you're a vampire who can pick up a ridiculous amount of weight you'll run into speed constraints armoring yourself too heavily though.
