I prefer depicting them as Klingons.

I'm considering basing them and the Elves on the Romulans and Vulcans respectively.

Hulking brutes are better done by orcs and Bugbears, nasty critters by Goblins

They're the monstrous race you turn to when you want evil to get organized. Where orcs have evil barbarian hordes, hobgoblins have evil imperial armies.

Oddly enough, I like regular goblins being underground but prefer hobgoblins as one of the premier surface tyrannies. Samurai is a good image for them, though.
