Sombra won't look like this. She can't look like this. Why? Because anyone who knows anything about character design knows that in a fast paced game like this, character silhouette is very important. Each character needs to have a very distinctive silhouette, along with distinct clothing, so players can tell who's who at a glance even at longer distances. There is a reason each character has a very different body type and posture, because artists knew that each character needed to be very visually distinct from one another.

If Sombra looked like how she is often represented, she would be too difficult to differentiate from Reaper, who also wears a long, flowing black coat and skull mask.
